Three biggest mistakes new agency owners make and how to overcome them to get clients with confidence. And yes, big question. Why is no one talking about this? And it's because it's uncomfortable. So, we're going to rip the band-aid off and dive right in. One of the biggest mistakes that people make is something called the BaskinRobins Agency. Now, if you're not familiar, BaskinRobins is an ice cream shop that's famous for having 31 flavors. But I feel it's the perfect representation of why the modern agency is failing today. Just trying to do way too many different things for way too many different people without focusing on what actually works. So again, all of these different things that we could be offering, but that is a complete disaster. So why is nothing working? Well, you don't have a simple yet highly effective marketing strategy that will attract new high-paying clients every single month. You're reacting to whatever marketing opportunity, aka shiny object, comes across your plate, most of which are going to be completely wrong for your business, for your goals, for your dreams, for the things you want to achieve. You've been told you need to do everything and be everywhere, which that's overwhelming and exhausting and makes it impossible to even get started. You're spread too thin and you're marketing on channels that none of your ideal potential clients are even using. In fact, fixing this one issue alone can save you hours each week and hundreds if not thousands of dollars. So, the solution here is not doing more of the wrong thing. Mistake number two, you've got zero predictability in your ability to generate new clients. So, your primary method of client acquisition is what I call hope marketing. This is relying on word of mouth and referrals, things that you have no control over. You can't make someone give you a referral. You can't go out there and make someone say good things about you. You also have no consistent, repeatable, or scalable process to generate new clients and revenue on demand. Meaning, it's like a faucet, like a tap. You need more clients. You turn on the tap, you get more clients. You're good. You're you're stacked up, got all the money you want, you can slow it down. You're overwhelmed with the tools and technology and letting that stop you. And you're wasting time on useless distractions. For example, building a killer website or redesigning your logo for the thousandth time rather than what actually matters, which is getting clients. That is the recipe for failure. Okay, let's talk about copy and paste marketing. Another reason that so many agency owners fail. This is just a very short uh list of some of the cold emails that we get on a regular daily basis. I typed in the word audacious. And you can see here all of these people are sending the exact same copy and paste template to pretty much everyone with no thought, no research, no thinking about what's in it or interesting for them. And this is why you're just blending in with everybody else out there. When that happens, the clients have no reason to choose you over your competitors. Your messaging ends up either too boring to stand out or too confusing to understand different sides of the same coin. Your offer isn't irresistible enough to your ideal client. We're going to get there shortly. And when clients can't tell the difference between different agencies, between different marketers, they make decisions based on price, which forces you to cut costs in order to compete. That is the ugliest, worst situation you never want to be in. All of this leads to overwhelm, frustration, lack of direction, this paralyzing fear of where the heck do I even start or what should I do next? The feeling of imposttor syndrome and being unsure if you're skilled enough, which causes you to stop taking action. We're going to cover this one in just a minute. it is crucial to your success. Also leads to blaming your niche, thinking that just choosing another niche is going to make everything easier. Now, let's flip things around. So, those are the three biggest mistakes. Well, here's the five key elements to building a six or seven figure simple AI agency. Number one is a profitable agency model. This is the simple AI agency. An anonymous smart person once said, "Not all agencies are created equal." I wish I could remember who said this, but it was uh said to me when I was looking at and chasing my fair share of shiny objects, trying to find all of the different marketing agency angles out there about this one, about that one. I could do this, I could do that, I could do this. And we realized very quickly that not all of them were going to get the results that we wanted. Now, most agencies fail because they're offering too many services in too many different niches. Again, remember that BaskinRobins effect. This makes it impossible to get good results in one area. also makes it impossible to ever be known for something. Also, most agencies fail because of a lack of clients and spending too much time on unimportant things. In the inside of our insiders group and inside of agency OS, we talk about this as um RGAs versus NRGAs. So, RGAs are revenue generating activities. NRGAs are nonrevenue generating activities, which sadly without guidance, this is the trap most people fall into. Also, no clear client acquisition and sales process, no clear value to the client. They're offering what I call resistable versus irresistible offers and they're not set up to succeed right from the start. The worst thing that you can do is build an agency on shaky ground, a shaky foundation, not being sure of what to sell or who to sell it to or how to sell it because everything that you do from that point forward is going to be 10 times harder than if you just stuck with a proven system that was designed to work right from the beginning. So, anatomy of a simple AI agency. It's irresistible to your clients because it gives them exactly what they want and it gives them nothing they don't, which means they have less reasons to say no because you're not stuffing your offer with all kinds of stuff that they don't care about. And fun fact, clients only care about one thing, results. Also, simple AI agencies are lean mean profit producing machines. This is what I call the MVA, minimum viable agency. You don't need a fancy website. You don't need to run paid ads. You don't need to waste all day posting on social media, creating stuff that nobody's going to see anyway. Also, location independent. You can work from anywhere at any time. Complete freedom and control. One of the things that I've learned over the years is that at first I found this idea of being the digital nomad and traveling the world and working from my laptop incredibly attractive and irresistible. And I wanted as much of that as I could possibly get. Then settled down, had four kids, and now I like being at home. I try to stay home. I don't want to say as often as possible. We still go on our regular trips as we're going to talk about here in a bit, but uh I'm a homebody and this allows me to work from the comfort of my pajamas or sweatpants or whatever I want to do whenever I want to do. Also, unlimited profit potential. You're able to start small and scale up whenever you want. My strong belief is that 10K per month should be your minimum goal. This is the point at which people's lives change. I believe there's a couple major jumps in an agency's evolution. Hitting that 10K a month is the first one. hitting 20K a month is that second one because at that point you're pretty much within reason able to buy anything you ever wanted. Travel, take time off. I mean, with the exception of buying like a yacht or a private jet, there's not much you can't do with 20K a month. And then, of course, there's 100K a month after that, which is more of just a a nice mental checklist to hit. Also, simple AI. Agency is easy to deliver. You want to be able to automate as much of it as you can, so you're not always tied or chained to your laptop. Low or no fulfillment. Again, we're using AI and automations to do much of the heavy lifting for us. And of course, we use software and AI to deliver these results. All right. The second thing that successful, simple AI agencies have is a proven niche. Now, it took me three years to hit 100K a month with my first agency, but it only took me 30 days to do the same with my second agency. And the biggest hack that enabled me to achieve this was nailing the perfect niche. In other words, for context, this is how long it took to get to that million-dollar mark by no niche and just doing all the things for all the people. And that's how long by just picking something and sticking with it long enough to actually get results, which really wasn't that long. Here's the facts. You can't do all the things for all the people, and you don't want to anyway. There's a saying, the riches are in the niches. This is true. And often the boring niches are the most profitable. They're the easiest to deliver and they have the least competition. I love me some boring niches. If it's ugly or boring, septic, pest control, funeral services, things like that, most of your competitors aren't going there, which means that it's wide open for you to go in there, deliver an amazing service, and make an incredible amount of money from it. Now, five niche golden rules. I believe these are nonnegotiable. Rule number one, you must pick a single niche, not two, not three. You can change your niche later. This doesn't have to be a forever thing, but you do need to pick one niche and then stick with it for as long as possible in order to get started. Next, don't overthink it. There really is no magic niche. In fact, if we go back to this slide here, the secret really was picking something and sticking with it rather than the exact niche that I picked. So, if there was a magic niche, all of a sudden, let's say it was dentists like it was way back in the day, everybody just goes to dentists and it's no longer the magic niche. Same thing with chiropractors were super hot for a while. Everyone just went to chiropractors. They became oversaturated for a while. Now, fortunately, niches like dentists and chiropractors and roofers and plumbers and things like that, there's always new people coming into the business, there's always going to be demand for marketing services. So, even though they are say more competitive now than they were in the past, it is cyclical as well. All right. Rule number two, the more specific the niche, the better, especially if it's relevant to your interests and experiences. In other words, if you used to be a um car mechanic, you might want to look into auto repair. If you used to be a real estate agent, you might want to look into real estate. If you've got a friend that builds custom furniture, you might want to look into custom furniture. Here's the deal. You want to be able to do things differently, better, and the best way to do this is by really knowing and understanding your niche. You have to try to know them better than they know themselves. Now, sales and actually getting clients is largely a game of energy, belief, and commitment. And you can't fake caring. So, you do want to care about the success of your niche. It will make you a better and therefore more profitable marketing agency owner. Rule number three, this one sounds obvious. You'd be amazed at how many people skip it. The niche must need what you're selling. On that note, mistake a lot of new agency owners make is starting their agencies with an offer first mentality, saying they're going to offer Facebook ads or SEO or appointment booking, whatever, rather than focusing on the niche first and then customizing your service and delivery around them and their needs. Now, there is a bit of a caveat here in that I am going to show you a service that I believe is probably one of the most valuable and desirable and easiest to sell services right now. I still want you to think of a niche in the back of your mind while you're going through this, but the beauty now is with this new service, we are able to pair it up with most niches. All right, the niche must be able to afford it. For example, brand new bakery might be desperate for marketing services, but they probably can't afford $2,000 a month marketing if they're just barely breaking even. You want to look for a niche whose customers have a high enough lifetime value to the business. So that way you're going to need less customers, less clients, less results in order to get them a good successful result. Rule number five, niche must be in demand and growing. Do the customers of your niche want what they're selling? Is the business or market growing? Is there demand for their services? For example, you don't want to be doing marketing for a newspaper company. It's a dying industry. It's a dying market. Less people want newspapers. You don't want to be the one responsible for trying to create demand where there just is no demand. Now, here are a few proven and profitable niches. These are ones that I have either personally made a million dollars in or know someone who has made a million dollars in. Also, you'll find very similar lists like this scattered around the internet. There seem to be proven and predictable and profitable niches that are out there. All of these can work, but I want to give you a bit of a secret inside look into the three that I believe are some of the most ripe right now. alarm systems, appliance repair, and HVAC, which is still largely growing. Despite this being one of those older, more established niches, like say roofers and plumbers, uh HVAC just continues to deliver amazing results. I think if I was going to put any secondary ones in here that you might want to consider as well, you could look into dog groomers, but make sure that they're high-end enough to justify the price as well as pest control if you can get it in the right location because again, a service that is uh or a niche that's always growing. All right, next high-profit offer. Great Warren Buffett quote here. What you want is something that costs a penny, sells for a dollar, and is habit forming. Now, how can we do that? Well, let's break down the anatomy of a high-profit offer. We want to focus only on the most desirable and valuable service you can offer to your clients. Again, you don't want to do everything. You don't want to do it for everyone. You want to find the one thing or the maybe the two things or three things that are going to get results and ignore everything else. This eliminates the need to offer 20 different services. No longer do you have to be an expert in Facebook ads and SEO and web design and CRO and direct mail and Google ads and display ads and all. None of that's necessary. You want to pick a few things that get results. Also, you want to deliver results that clients actually care about. sales, money, customers, revenue, profit, not likes. This is the reason I've got such a problem with the former traditionally uh popularized SMMA or social media marketing agency when it was focused around content creation, um growing pages, anything like that. The problem is is that business owners very quickly realized, as they should have, that likes don't lead to money. Getting more comments don't lead to sales. Getting more views and engagement on a video that doesn't actually deliver customers is pretty much useless. So, we want to make sure that you're focusing on things that make your clients money. When you do that, you will make more money, which was my next point. Makes your client more money, therefore makes you more money. And of course, allows you to stand out from every other marketing agency out there offering just bland, broad, vanilla services also. So, anatomy and a high profit offer solves one problem. In this case, we're going to talk about client acquisition. You're going to help your clients get more clients or get more customers. Does this for one kind of person, so a local business, a niche of your choice through one specific path, social media, SEO, etc. Gets results fast, differentiates you from the competition, and has high profit margins that put more money in your pocket. More on this in just a second. Let me show you an example of a lowprofit offer just to give you some contrast. Lowprofit offers are things like custom web design, which speaking personally as someone that did this for years, takes a lot of time. You have to put in all of these different features and and back and forth. There's scope creep. You get paid maybe a lot of$5 or $10,000 a website, but it takes you forever to actually make custom app development. Another one, look for anything custom and just immediately we're going to want to get rid of that. Content marketing, again, not that valuable, so they're just not going to pay a lot. social media management, responding to comments, trying to increase engagement, things like that, as well as ads, which sounds a little backwards, but let me tell you why. Lowprofit advertising, things like Facebook, Instagram ads, and Google ads. Well, here's how it works. If a client comes to you with a budget of $5,000 total, they typically need to spend a large portion of that actually going to the platforms, paying Facebook, paying Instagram, paying Google. So therefore, if we take our five grand, you're going to get 2500. Facebook's going to get 2500. On the other hand, high-profit offers like miss call text back and web chat widgets and Google business chat and call to action forms, online reputation management, review requests, customer re-engagement, as well as the magic one I'm going to talk about in just a second. They don't cost much at all. If you got a few clients, your cost could be as little as $50 a client, which means if they have a $5,000 budget, you take away $50 for cost of goods sold, you got a $4,950 profit, basically double. So, let me show you some high-profit offers. Web design templates. These are copy and paste things and I'm going to show you some of these as well where you can simply copy the template, make a few tweaks to it and get it out into the world. Miss call text back AI receptionist voice AI. This is where someone's going to call a business and have an AI answer the phone for them. Google business page SEO which sounds complicated but is incredibly easy to do. We're just building a few links and getting them some more reviews. Customer reactivation campaigns, which all we're doing here is sending out an offer to their existing email list or SMS list. and reputation management, which is helping them get more positive five-star reviews on Google. Now, of all of these, my hands-down favorite right now by quite a large margin is this AI receptionist, voice AI. How this works, and I've got plenty of other trainings and videos on it, is that a customer will call a business. If the business is unable to answer, so they're either tied up with another customer, it's after hours, it's a weekend, it's a holiday, the AI receptionist, the voice AI picks up the call, talks to them, collects their name, their email, their contact details, it can book them an appointment right on the calendar, it can answer their questions, it can do just a ton of things, and they sound better than they ever have before to the point that these are now becoming what I believe is going to be a staple for most, if not all businesses moving forward. It simply no longer makes sense to have a $2,000 a month or $3,000 a month receptionist answering your calls when you can have this do it for you. Again, at the end of the day, clients only care about one thing. Do you remember what that is? That's right. It's results. So, what we're doing here is we're offering high value, high-profit services that actually get sales and customers and revenue for our clients. Also, it's impossible. We have to make it impossible to fail. Here's a fun fact about clients. Most clients won't. They're not going to answer the things they need to. They're not going to respond in time. They're not going to get back to the leads in the time that they say they will. Even if they say this is the most important thing, they're busy. It's not because they're lazy. They've just got a lot of other stuff going on. So, we want to do it for them. Now, the old way of doing this all for them was doing it manually, which, trust me, is a complete nightmare. You want nothing to do with that. So, we're going to use systems and automations to make sure all of this stuff gets done. Also, we're going to show our work. The beauty of using something like voice AI, the AI receptionist, is that we're going to set up all the systems for it so it all happens automatically. We're also going to have it automatically create reports. This is how many calls, these are the transcripts, these are the bookings. All of that is done. So, we're actually proving that what we're doing is working and we're proving that we're doing the work. Now, most agencies out there undercommunicate. So, the client has no idea what they're even doing, which means when it comes time to renew the contract, they can't even remember why they hired you in the first place or what you're doing. So, it's far too easy to cancel. So, we get rid of all of that by simply staying in communication with them, showing them reports, giving them everything that they need to succeed. All right, secret weapon to 4x revenue. How can you sell something for 300 a month or 500 a month or a,000 per month and then multiply it by four? Well, we superstack services. Your goal here is we want to sell one service to solve one problem. That's it. Voice AI, AI receptionist, solves the problem of missed calls, which on average businesses miss around 63% of the calls. We capture those. But then we sell the next service to solve the next problem. For example, could be reputation management. Let's get them some more fivestar reviews on Google. It could be putting an AI chat widget on their website to now capture people that visit there that don't fill out forms or do whatever else. Then we sell the next service that solves the next problem. What you do not want to do is bundle dump. Fancy term. Bundle dump a whole bunch of stuff on people. Give them a million different things. Say, "We're going to do this and this and this and this. We're going to show you that. We're going to add a chat widget and AI voice and redesign your website and put this on and optimize this and do this and add this." It's overwhelming. It's also completely counterproductive and they're going to feel like they're paying for things that they're not even using and don't understand. All right. The next thing that you need to have in place that all successful agencies do is predictable client acquisition. Predictable client acquisition means you can go out there and get as many clients as you want whenever you want. Again, think of it like that faucet, like that tap that you turn on or off as you want to increase your revenue and the growth of your agency. This is going to unlock consistent and predictable revenue. You've heard of the feast and famine cycle, right? One month is good, the next month's bad, then we've got good. Well, we replace this with feast and feast. Get clients on command, as many as you want, whenever you want. This also positions you as the authority because clients show up to you pre-sold and ready to buy buy, which makes sales calls so much easier and more fun when essentially you become an order taker for a client that applies to work with you and you say, "Yeah, let me see if I've got the space and yes, we can actually help." Way more fun than trying to convince clients why you're worth it. Also, this gives you complete freedom of time and finances. You are in control of your income and of your revenue. So, how does it work? Well, actually really simple. Three steps. Connect, convert, and close. Connect. Use a combination of inbound and outbound connection methods so that we can actually get in touch with potential clients. Convert, we do a collaborative close. This is where the client is actually going to apply, which is a bit of a secret weapon because it changes the frame and the authority of it. So, no longer are you begging for clients to hire you. They're now applying to work with you. We do a collaborative close where we find out their problems and then we prescribe and diagnose a solution for them and then of course we close and sign up a new client. But here's what this looks like. Let's say you make a 100 connections. You've got a relatively okay 4% clo uh conversion rate there. So you're going to get on four calls. You're going to only close one and four because of course you're brand new to this. Well, you're going to get one client. That's 1,500 a month if you're charging that. But let's say we up it a bit. Instead of 100 connections, we do a,000. Well, now we got 40 calls. We've got 10 clients. Now we're at 15,000 a month. What if we did 10,000? 400 calls, 100 clients. Now we're at 150,000 a month. These numbers look crazy, but I promise you this is the system. This is as simple and as effective as any agency that's ever made six or seven figures has. We get connections, we convert them, and then we close them. And we just do more when we want more. It really comes down to that. Now, of course, let's talk about the no fail sales system. One thing that we like to use here is waterfall pricing. So the way this works is you're going to start high. The reason is is you want to position your price, that highest one, is something called a price anchor, which means that all other future prices are judged on that. So you may something like say something like, look, I've got this voice AI receptionist that does this and I can set it up and customize it and do all this for you and it's a,000 a month. Or you could set it up yourself and do this and that's 500 a month. Or I could just give you the template. you can run it all yourself and that's 300 a month. Again, you're going to outline one to three packages based on their needs. Ideally, later down the road, you're going to want a downell DIY offer up your sleeve. We don't present this one right away, but if they still say, "No, no, that's too expensive. No, I don't want it. Do whatever." We've always got something where we can recoup some of that sale by saying, "Look, no problem. Here's the system. Here's the process. You're welcome to go run it yourself. It's only 500 bucks, 1,000 bucks, 200 bucks, whatever it is." [snorts] Important point here. Do not reduce the price without removing services. So, for example, if they say, "I love your $2,000 package, but it's a bit too much. Can we get it down to 1500?" You say, "Absolutely. Let's get rid of this or let's get rid of that, or maybe you can do that yourself." Again, they can pay less, but they get less. All right, let's talk about the millionaire marketer mindset. There's a few things here that really separate millionaire marketers, millionaire agency owners from basically the the rest of the population here. The first one is the most important which I've got it bolded and underlined which is committed versus interested. And this is a decision that only you can answer but you really do have to decide are you committed or are you interested. For example, if you're committed you do whatever it takes. If you're interested you do whatever is convenient. And I got to be honest with you it's the committed people that go out there and make all of the money. Also high achieving goal oriented and ambitious growthminded. You know you can learn these things. I've got the strongest belief ever that great marketers are trained and not born. And the reason I know that is from personal experience. Like I said, when I first started, I didn't even know what marketing was. Also, there's normally some kind of forcing function here. It's usually financial, which means that you've put yourself in some kind of a corner where you have to succeed. Maybe you've made a bit of an investment in yourself through some kind of education or some kind of training or the software that you're going to use. Whatever it is, there's something on the line, usually financial, that explains, look, make or break. This is happening. Also, counterintuitively, this is going to be backwards, but most of the successful entrepreneurs and agency owners, especially in the beginning, suffer from imposter syndrome. They have this thought that I'm not good enough. I don't know enough, I don't have any experience. You've got to understand all of these feelings are completely normal. You will they're they're going to be there. There's no way around them. You just have to accept the fact that yes, you feel that way, but so does everyone else. Also, most important next to the committed versus uh committed versus interested bias towards action, which means they act before they feel ready. Bit of a secret here. Don't talk about this a lot, but nobody ever feels ready. This is not If you're waiting to feel ready, it's just never going to happen. And I know you know this. You could probably think of any other big decision that you've made in your life about when you're ready to take things seriously. No one ever truly feels ready. You just have to take that action before. Now, on that note, I want to bring up this chart from Dan Sullivan, who's a uh incredible business coach. He's got this thing called the four C's formula, which shows you how you're going to go out there and actually achieve these goals because people have it completely backwards. So, step one is you've got to make a commitment. I'm going to do this thing. This is important to me. These are my goals. This is what I am going to do. Once you make that commitment then the courage shows up. Now courage very important point here. Courage is not the absence of fear. Courage is the ability or the willingness to act in spite of the fear. That is courage. Courageous people don't ever feel scared. They feel scared all the time but they do it anyway. That leads to capability. So we make the commitment. We have the courage to take the action. This leads us to then go out there and acquire the skills to build the thing to do the outreach to have the conversation and that is what leads to confidence. The problem is where 99% of people fail is they expect confidence first. They want I'm going to wait till I feel confident. I'm going to wait till the confidence is there. I'm going to learn a more bit more then I'm going to feel confident. But it never ever happens. Commitment, courage, capability, then confidence. That is how you get to where you want to go. So, let me ask you, how would it feel? Instead of hearing from potential clients, I'll think about it or can I sleep on it and get back to you or can I just talk to my partner or I'll just buy from your competitor. Instead, you're hearing thank you. Can I pay now? Please help me. How would it feel to wake up happy and confident because you know your agency, your new business is busy and profitable and in demand and not just today, but for weeks, for months, for years to come. How would it feel to actually have a real autopilot system that works? Yes. As as cliche and corny as it sounds, it works while you sleep and consistently pulls in clients around the clock. And you now have an overflow of clients. So, you're able to be picky about who you serve and how you serve them. No longer are you doing all the things for all the people, saying yes to terrible bad fit clients. Now, you're able to be selective. I I promise you this changes everything. When you're selective about who you get to work with, life and business not only become more profitable, but become way more fun, way less stress. Now, a caveat. Here's what most people don't want to tell you. Building a successful agency of any kind is not easy. It requires massive action and tactical investments and won't happen overnight. But once you know how to do this, you get to live the kind of life that other people say is impossible. I'm talking about 4-hour work days, three month vacations, million-dollar years. You have complete control over what you work on and who you work with. You also have the freedom to do everything you want and nothing you don't. For example, here's a a recent trip that we took to uh rented a place that cost 100 grand a month, which I appreciate. Sounds absolutely insane. And uh a previous version of me would have never believed that was possible. But since that time, we've traveled around the world with our four kids, flying them business class. We've got trips across countries and staying in different resorts and exposing them to all parts of the world and culture that we've never would have dreamed of before. And all of this is because of the agencies that uh that I've built. Now, if you don't know how to do this, you're going to consistently hear, "No thanks," or "I'm not sure I can afford this, or I'll just buy from XYZ." There's up and down financial and uh emotional problems that come along with this. Trust me, live there. Not fun. You'll experience inconsistent, cyclical, and up and down weeks and months that negatively affect you and your family. You become a servant to your agency, always feeling like you're not doing enough. And all of this leads to making bad business and marketing decisions when you're operating from a place of fear instead of from power and confidence. So, quick recap here. Five things you need. Profitable agency model. This is the simple AI agency I outlined. A proven niche of which I gave them to you. High-profit offer. I'm sick of letting my business and my marketing control me instead of the other way around. It's time to take control. You ultimately have control over the things you do. And it's up to you to decide if growing your business and creating a better and more effective marketing is an important goal of yours or not. You could say, "I want to build this out with you because you've done it for yourself and for countless others, and I know you can do it for me, too." My strong advice here, my my urge is to not let this be just another moment where you learn something and walk away.
