AI Agency Blueprint: How I'd Go From $0 to $10K/Month in 90 Days

Chapters12
The chapter outlines why many AI agencies fail—due to choosing the wrong service and lack of systems—and presents a simple math example to reach $10K/month with 25 clients paying $400 each. It emphasizes building a scalable, low-effort model rather than chasing large client rosters.

A practical, no-fluff blueprint from Adam Erhart to build an AI-driven agency that hits 10K/month in 90 days with 25 clients at $400/month using High Level and a proven outreach system.

Summary

Adam Erhart lays out a repeatable, zero-employees blueprint for turning an idea into a scalable AI agency. He emphasizes starting with a single, high-value service—the AI receptionist—then narrowing to one niche (one trade, one city) to maximize message relevance. The system relies on High Level’s all-in-one platform plus an agency OS that Ad am has packaged for one-click deployment. Erhart shares real metrics (25 clients at $400/month = $10K/mo) and demonstrates the AI receptionist in action, including live call handling and appointment booking. He also covers prospecting, warm outreach, and a disciplined path to client delivery and stacking recurring revenue. The six-step process culminates in a cautious but actionable plan: launch quickly, secure three clients, and then scale to 20+ clients to stabilize revenue. He warns that the first client often takes longer, that simplicity doesn’t mean easy, and that consistent outreach is nonnegotiable. The video closes with an offer to access his pre-built automate-and-OS toolkit via a free High Level trial and an invitation to a master class for the full system. Adam backs his claims with three seven-figure agencies and over 1500 served businesses, all run with zero employees.

Key Takeaways

  • Target 25 clients at $400/month to reach $10,000 monthly recurring revenue (MRR).
  • Choose one service (AI receptionist) and one niche (e.g., plumbers, roofers, HVAC) to avoid service overload and improve response rates.
  • Use High Level as the backbone, with the agency OS snapshot pre-installed to accelerate setup and delivery.
  • Land first three clients quickly through warm outreach (friends, family, former colleagues) before expanding to cold prospecting.
  • Deliver results with automated tools (AI receptionist, review automation) so clients feel they’re getting 10x value.
  • Stack recurring revenue methodically; don’t upgrade lifestyle until you have 20+ clients to ensure stability.
  • The system is simple in concept but requires consistent outreach and relationship management to succeed.

Who Is This For?

Most people who try to start an AI agency never sign a single client. Not because the model doesn't work, but because they start with the wrong service, the wrong niche, and no real system. I built three different sevenfigure agencies. Here's exactly how I do it from zero today. Quick background so you know this isn't just theory. Three sevenfigure agencies, over 1500 small businesses served, zero employees. I'm going to give you the honest version of that process, not the highlight reel. There's six steps. The last one is the one that most people skip, and it's exactly why they never hit 10K per month. Before we get into the steps though, I want to show you how simple the math is. 25 clients, $400 a month each. That's $10,000 per month. You don't need 100 clients. You don't need a sales team. What you need is 25 small businesses paying you 400 bucks a month for a service that takes around 5 to 10 minutes to set up. Software handles everything after that. I'll show you exactly what that looks like, though, in just a few minutes. Now, I know what you might be thinking. 25 clients sounds like a lot. Well, it's not. First of all, there are currently over 36.2 million small businesses in the US alone. And second, you're not signing all 25 of these clients at once. If you sign two clients a week, you hit 25 in about 3 months. And once each client is set up, the system runs itself. You're not doing 25 times the work. You're doing the setup once and then collecting the check every month after that. All right, so let's actually build that. Step one, pick one service. This is where most people go wrong immediately. They try to sell everything. They build this massive menu of services, social media and paid ads and email and SEO and websites, and they end up selling well, nothing. I call this the BaskinRobins Agency. 31 flavors. Nobody knows what to order. Fun fact, when I started my first agency, I had 11 different services listed on my website. 11. I also signed only one client in the first two months. Not because the services were bad, but because the offer was confusing. So, here's what I'd do differently. Starting over, I'd pick one service, just one. The one I'd pick today is the AI receptionist. The AI receptionist answers calls 24/7. It qualifies leads and it automatically books appointments. And here's why that service specifically. 62% of small businesses miss incoming phone calls. And the first business to respond wins 78% of the time. So your future clients are spending money on advertising. People are calling in response to those ads. And then those calls are going to voicemail. That is a leaking bucket that's losing these businesses money every single day. And the AR receptionist plugs that hole. You charge $300 to $500 a month. And the client is happy to pay because the service is making them money. That's the whole business model. Side note, you can absolutely stack other services later, things like reviews and automated follow-up and websites, but start with one. Get your first three clients on this one service, then stack. Okay. Step two, pick a niche. I know everyone says this, but almost nobody actually does it. So, let me make this concrete. A niche is just one type of business. Think plumbers, dentists, chiropractors, gyms, roofers, any local service business that relies on incoming phone calls and loses money every time one goes unanswered. Well, you just need to pick one. Anyone. That's your target. The mistake most people make is trying to serve everyone. And when you try to serve everyone, your outreach sounds like spam. Your positioning sounds generic and bland and boring and ignorable. That's why nobody hires you. When I niched my second agency down to home service businesses, HVAC, plumbing, roofing, electrical, my close rate on outreach almost doubled. But honestly, even home services was still too broad. And that was 10 years ago and the market is way more competitive now. So today, I'd go one level deeper. Not home services, just roofers or just plumbers or just HVAC. Just one trade, one city. Because when a plumber gets a message that sounds like it was written specifically for plumbers, they pay attention. Imagine just how much harder that message is going to hit when every single person on your list is a plumber. So, here's how I'd pick. Write down five industries that you know something about. Could be from a previous job, could be from a family business, could just be that you've used these kind of services before and you understand what they do. Just pick the one that you understand best. You're not married to this forever, but you do need one to begin. One service, one niche, one offer, first client. So, pause the video right now if you need to write down five industries, then circle one. That's your niche. Come back and we're going to build the system around it. Also, I'll put a list of my favorite sevenfigure niches on the screen right now if you need a few extra ideas. Step three, build the system. Here's what I want you to hear before I show you anything on the screen. You do not need to know how to code. You do not need to design anything. You do not need a background in tech. If you can follow a simple YouTube tutorial and copy and paste text, you can do this. That's genuinely the skill level that's required. Here's what the system actually is. There are local businesses who need your help. Again, think roofers, plumbers, dentists, chiropractors, med spas, that kind of thing. You offer them a simple service that solves a problem they have. In this case, the AI receptionist for 297 a month. And we use a simple software to run all of this for us. In this case, High Level. It's an all-in-one platform built specifically for agencies just like this. It runs the service automatically once you set it up. So, you're not working every day to deliver results. You just set it up once, the system runs, and your job after that is to check in and make sure that it keeps working, which takes about 15 minutes a month per client. And here's the part that most tutorials skip. You do not need to build this from scratch. When you start your trial through the link in the description below the video, my entire agency OS installs into your account in one click. Every automation, every script, every template pre-built and ready to go. You're not staring at a blank dashboard on day one. You're starting with the exact same setup that I've used to run three sevenfigure agencies, but I'll come back to that at the end. Let me show you what this looks like right now. This is the AI receptionist inside High Level. When a call comes into a client's business, this system picks up, has a natural conversation with the caller, qualifies the lead, and books the appointment directly into the client's calendar. No one needs to be there. No one misses the call. I want to show you something, though. I'm going to call this number right now. Hello, you have reached Precision Auto Repair. How can I help you today? Yeah, I accidentally ran into a stop sign and uh smashed up my car. So, I was just wondering when the earliest appointment was that I could come in and get it fixed. Got it. Let me check what's available for you. One moment. Here are the earliest available slots. Today at 2:30 p.m., 400 p.m. or 5:00 p.m. Tomorrow at 11:00 a.m., 1:00 p.m., or 3 p.m. Would any of these work for you? Yeah, let's do tomorrow at 11:00 a.m., please. Great choice. I see we have your email as adamadimemerheart.com. Is that correct? Yes, it is. Smashed my car up before. You're all set for tomorrow at 11:00 a.m. We'll see you then. Is there anything else I can assist you with today? Nope, that's all. Thanks so much. All right, so that AI receptionist took me about 5 minutes to set up. The client pays 297 or 3.97, sometimes even 4.97 a month, and that's the system. Now, if that still felt technical, that's okay. The agency OS snapshot handles all of it. You install, you swap in the client's name and phone number, and you're done. Step four, land your first three clients. This is the step that people overthink the most. Here's the deal. You do not need a website. You don't need a logo. You don't need a PowerPoint presentation. I had none of those things when I signed my first three clients. What you do need is a list of local businesses in your niche that have a visible missed call problem. And I can show you exactly how to find them. One option is to simply use Google Maps. Just type in a niche and a city name and then go through the listings one by one. My preference though is to use the prospecting tool inside High Level. I type in a niche and any city. It pulls up local businesses and generates a marketing audit for each one. You can see that these ones have different conversion scores out of a 100, which means it shows you which problems they have and therefore you can show up with a solution. But you're going to come back to this later because this isn't your first move. Your first move is to start with warm contacts. These are people who already know you. Think friends, family, past co-workers, business owners that you've met locally. Now, you can send them this as a text, as an email, or as a DM. But the more personal the delivery, a phone call, a voice note, a quick video, the higher your response rate is going to be. However you send it though, use this exact message word for word. Just obviously change the name. Hey name, random question. I'm helping local businesses turn missed calls into paying customers. Anyone come to mind who might benefit? Happy to show them how it works for free. Side note, most people expect to get ignored when you send these, but what actually happens is about one in five says yes, and that's all you need. Get three conversations, one of them will convert, sometimes faster than you expect. Step five, deliver the result. Okay, so you signed a client. Congratulations. But now what? Well, this is where a lot of new agency owners freeze. They get the yes, and now they're panicking because they're not sure how they can actually deliver the result. Here's what this actually looks like in practice, though. I've sat across from I don't even know how many business owners and pulled out my phone and called the number we just set up. They watch it answer. They hear it qualify the caller. They watch it book the appointment. And every single time the reaction is pretty much exactly the same. They just stare at me because they can't quite believe what they just saw. One guy said, "That just made me feel sick thinking about how many calls I've let go to voicemail and then not returned." Well, that's the moment. That's when they stop asking about price and start asking when they can sign up. That's the goal. Make your client feel like they're getting 10 times what they're paying for, not because you're discounting it, but because the service is genuinely that valuable. And while we're on the topic of incredibly valuable services, this is the review automation. See, after each appointment, High Leo automatically sends a review request to the client's customer. It's clean, it's compliant, it's a direct link to Google. Every customer gets the same request. There's no filters, no gating, just straightforward automation that builds the business's reputation every single week. Most clients see new Google reviews inside the first two weeks. That's a result that they can actually show people, and that's how you get referrals without even having to ask for them. Okay, step six, stack recurring. Protect what you build. Getting from 0 to 10K a month is not a skill problem. It's just a math problem. You get client one, then client two, then three. The mistake most people make is hitting five clients, feeling like the money is finally real, and then upgrading their life before that revenue is bulletproof. Then two clients cancel and they're back at 1,200 bucks a month wondering what just happened. The key here is to not upgrade your lifestyle until you have at least 20 plus clients locked in. Same service, same niche. Just keep adding clients until the math gets you where you want to go. Then you breathe. Oh yes, here it is. Same math as before, still just as true. All right, if you want to move on this, here's exactly what I would do in the next 48 hours. Day one, start the free highle trial through the link in the descriptions below this video. Install the agency OS snapshot, just one click. Then pick your niche from the list that you made in step two. Day two, send 10 warm outreach messages to people who already know you. Book two or three conversations. Once you've exhausted your warm contacts, which usually takes about a week or two, that's when you open the prospecting tool inside High Level, and start building your cold list. That's it. That's how your first client usually happens. Not from a perfect website or a polished pitch deck, but from 10 messages and three conversations. Two important warnings, though, before you go out and do this. Warning one, the first client is going to take longer than you want it to. There are videos out there promising a client in 24 hours, maybe, but for most people, it's 2 to 4 weeks of consistent outreach. The second client comes faster. The third way faster than that, but the first one always takes longer than you want it to. Warning two, the system is simple, but simple is not the same as easy. You still have to do the outreach. You still have to have the conversations. You still have to show up for your clients. The AI handles the fulfillment, but it doesn't handle the relationship. Here's what I know about the people watching this video. Some will finish this, think, "That's a great idea," and then close the tab. 6 months from now, they'll still be watching videos about starting an agency. Others are going to pause this video, write down five niches, pick one, and send their first message tonight. One of those people builds something real. The other one stays in research mode. You already know which one you want to be. Everything I just showed you, the AI receptionist, the review automation, the prospecting tool, the outreach system, all of it runs inside of one platform, high level. I've used it to build three sevenfigure agencies, work with over 1500 businesses, and I run everything today with zero employees. This is the system I use to do that. If you want to copy and paste my exact same setup, I'll give you an extended trial and drop my entire agency OS into your account on day one. That's the pre-built automations, the word forword client scripts, the 90-day implementation roadmap, and access to my private insiders community with even more coaching and calls and resources. And everything unlocks the moment you start. Links in the description below this video. And if you want to see the full step-by-step system behind this, from picking your niche to landing your first clients and scaling past 10K a month, I put together a free master class right here that walks you through the entire thing. So tap or click that video now and you can watch it there. All right, see you in there in just a second. Memo to self by a finer tip marker.
